Leading Change is the most cited blueprint for transforming organizations. Its thesis: most changes fail not due to a lack of ideas, but because of execution errors—underestimating urgency, poor communication, declaring victory too soon, or failing to anchor change in the culture. Kotter proposes an 8-step process that organizes people's energy and reduces the risk of "bouncing back" to the previous state.

What is it about exactly? Kotter observes that sustainable change combines clear direction and emotional mobilization. It is not enough to have projects and KPIs: it is necessary to create momentum and protect it from organizational inertia and "antibodies." His core (classic) framework is: Create a sense of urgency: show with data and evidence why not changing is more dangerous than moving. The urgency must be shared and concrete. Form a guiding coalition: a group with credibility and cross-functional power that sponsors, unlocks, and holds accountable. It is not an ornamental committee. Develop vision and strategy: a simple north and a feasible path: what changes, for whom, with what priorities and metrics. Communicate the vision (a lot and well): repeat the message across all channels, with stories and operational examples. The coherence between words and actions is the proof. Remove obstacles and enable action: eliminate barriers (processes, policies, systems, incentives) and empower those who must execute. Achieve short-term wins: visible milestones in weeks/months that demonstrate that it works and boost morale and political support. Consolidate and accelerate: use the momentum to tackle greater frictions, expand the scope, and avoid declaring victory too soon. Anchor the change in the culture: turn new behaviors into norms: selection, training, metrics, rituals, and leadership that sustain them. (In more recent versions, Kotter emphasizes forming a "volunteer army" to broaden the scope and maintain speed.)
